Missed Calls Are Costing You Jobs: How to Stop Losing Work While You're on the Tools
You're up a ladder, under a sink or halfway through a job. Your phone rings in your pocket. You can't answer, so you let it go and plan to ring back at lunch.
When you do, the customer has often already found someone else.
This happens to almost every tradesperson. It isn't a failing, because you can't do the work and answer the phone at the same time. But it's worth taking seriously, because every enquiry you miss is a customer who was ready to talk to you. This guide covers why it happens, what it costs, and the practical fixes, starting with the free ones.
Why missed calls matter more than they seem
Someone who calls a plumber, electrician or builder usually has a problem they want solved now. They are rarely comparing options for weeks. They often ring the first few businesses they find and go with whoever responds first.
That means a missed call is not a postponed conversation. For many enquiries, it is a lost job. And because you only see the calls you missed, not the customers who never tried a second time, it's easy to underestimate how many you lose.
Count what you're missing
Before changing anything, find out how big the problem is. This takes a few minutes:
- Check your phone's call log for the last two weeks and count the missed calls from numbers you don't recognise.
- Check your messages: WhatsApp, text, Facebook and Google Business Profile messages you haven't answered or answered late.
- Note how long you usually take to reply. Hours? The next day?
Even a rough count gives you a number to work with. If you're missing several new enquiries a week, the fixes below are worth the effort.
Fix 1: Make your voicemail work for you (free)
A blank or default voicemail loses people. A short, clear message keeps them.
Say who you are, say you're on a job, and tell callers how to reach you quickly. For example: "Hi, you've reached [business name]. I'm on a job right now. Please leave your name, number and what you need, or send me a WhatsApp on [number] and I'll get back to you today."
It costs nothing and takes five minutes. Many callers won't leave a voicemail, though, so treat this as a starting point.
Fix 2: Set up WhatsApp Business properly (free)
The free WhatsApp Business app has built-in tools that cover a lot of ground:
- Greeting message, sent automatically to new people who message you
- Away message, sent when you're busy or outside working hours
- Quick replies, saved answers to the questions you get asked all the time, such as call-out areas, rough timescales and how to book a visit
- Catalogue and labels to show your services and keep track of who is a new enquiry, a quote or a booked job
This helps with messages, not with phone calls. But if your voicemail and your website both point people to WhatsApp, a good share of missed callers will follow.
Fix 3: Call people back fast, with a system
Many trades lose work not because they ignore enquiries, but because the callback happens too late. A simple routine can help:
- Block out two short times a day, for example mid-morning and end of the afternoon, just for returning calls and messages
- Keep a list of everyone who contacted you, with the date and what they wanted, so nobody gets forgotten
- Reply with a text first ("Saw your call, I'm on a job until 3, can I ring you then?") so they know you haven't ignored them
This costs nothing. Its weakness is that it relies on you remembering, on the busiest days when you're least able to.
Fix 4: Automate the first reply
This is where automation starts to earn its keep. The aim is for every enquiry, whether it's a call, a message or a form on your website, to get an immediate response and be logged somewhere you can see it.
Depending on how your phone line and messaging are set up, this can include:
- An instant reply to new enquiries, confirming you've got their message and when to expect a reply
- A short enquiry form that collects the name, number, location and what the job is, so you can judge the job before you call back
- A booking link so customers can pick a time for a quote or visit without phone tag
- One place for every lead, such as a simple tracker, so nothing is lost across your phone, WhatsApp and inbox
- A daily summary of what came in, so you can plan your callbacks
One honest note about missed-call text-back, where a missed call triggers a text automatically. Whether it works depends on your phone provider and how your line is set up, so it isn't always possible on a standard mobile number. It's worth checking what your set-up allows before you rely on it.
Fix 5: Answer the call with AI (not for everyone)
For businesses where most enquiries arrive by phone, an AI voice assistant can answer calls when you can't, take the caller's details and, in some set-ups, book a slot. This is the most advanced option. It needs careful set-up and testing, and it isn't right for every business, so start with the simpler fixes unless calls are clearly your biggest gap.
What not to do
- Don't promise instant replies you can't keep. An automatic reply that says "we'll call you in 10 minutes" and then doesn't is worse than saying "we'll get back to you today."
- Don't use unofficial WhatsApp tools. Some cheap "bulk" or "auto-reply" tools break WhatsApp's rules and can get your business number banned. Stick to WhatsApp's own Business app or its official API.
- Don't hand over your passwords. If someone sets up automation for you, they should work through invited access to your own accounts.

If you do nothing else this week:
- Count your missed calls and unanswered messages for the last two weeks.
- Update your voicemail and set up WhatsApp Business greeting and away messages.
- Pick a fixed time each day to return calls, and keep a simple list of every enquiry.
